It really just sounds like you may be overheating your bowl or letting your shisha burn. Are you placing your coals on the outer edges and keeping the tobacco a decent distance away from the foil? Knowing how to pack the perfect bowl(s) does come with experience, so just keep at it until you notice a full rotation of friends smoking with no real difference in taste. Mess around with wind covers if you think it's not hitting hard enough.

Before i knew how to properly prepare my bowls i'd just suck it up and think harsh smoke was part of the process, once you have a successful no cough session, where you only pack a new bowl because no flavor is left you will be pumped!!! Best way to check you are doing it right is when you remove your foil after a good hour (varies) and nothing is hanging off of the foil but the shisha is still baked black!
