Burnt taste is mostly from overpacking, putting too many coals or using a bad windcover

Dont put too much tobacco in your bowl, if you put a screen or foil on the bowl, it may not touch the foil.

Make sure you leave an air space between the foil and the top of the shisha. Start your coals near the edge of the bowl and work them to the middle as you move them around the bowl during the session. And, as stated above, check how many coals you are using. Also, the size of the holes you put in the foil might add to it as well. Overly large holes can let ash and embers from the coals fall through to the shisha. Ash can set the flavor of the shisha off. Embers will burn it and definately set the flavor off, as well. Smoke happy.

if its harsh: your tobacco is burning

first off there should be a gap between the tobacco and the foil
the foil should be tight

dont know what bowl or what tobacco you are using, so all i can say if your tobacco still gets harsh, remove a coal, rotate the remaining coal, purge the hookah and if it gets too light you can add a coal back on

Definitely try to spread the shisha out, as in roll out the leaves, I find that this always helps a great great deal for me. Also, are you letting your coals completely light before putting them on? that might be giving you that ashy taste if your not.
